    Selecting a consultancy requires evaluating how the team thinks and makes decisions, not only which slides it will deliver. A great deck and a workable plan are not the same deliverable.

    The business problem behind the topic

    Consulting proposals can look similar because all promise diagnosis, strategy and a roadmap. The real difference appears in sector depth, independence, methodological quality and the ability to support difficult decisions. In service businesses, the decision does not end when a customer clicks “buy”: the digital promise must connect with operations, service delivery, data and profitability. This is why the topic should be treated as a business decision rather than an isolated marketing or technology enhancement.

    The dimensions that need to be resolved

    A sound approach combines four dimensions. Reviewing them separately helps expose friction; managing them as a system allows the direct channel to grow without transferring complexity to customers or the organization.

    1. Business-model depth

    Look for experience with comparable cycles, intermediation, margin, regulation and operations. Sector knowledge should accelerate diagnosis rather than replace specific research. The practical test is to link the decision to a priority customer, a concrete need and an economic hypothesis. This prevents strategy from becoming a collection of unfocused initiatives.

    2. Independence and conflicts

    Understand commercial agreements, commissions, technology resale and vendor relationships. A recommendation is objective only when incentives are transparent. It should become visible in product, content, pricing, terms and service. A proposition that exists only in an internal presentation will not change customer behaviour.

    3. Method and evidence quality

    Assess how data, research, benchmarking, validation and economics are combined. A generic framework is not enough unless it explains how a defensible conclusion will be reached. Dependencies across teams and systems should be mapped because every manual exception, duplicated data point or contradictory rule eventually appears as friction or operating cost.

    4. Senior involvement and execution

    Confirm who will do the work, how much time they will invest and how they will connect with leadership and teams. Commercial seniority should not disappear after signature. It also needs an owner, decision rules and a review cadence. Without governance, each function optimises its local metric and the combined outcome is lost.

    A practical roadmap

    Sequence matters. Starting with a tool or a feature list usually creates an expensive project that is difficult to govern. The following roadmap forces the business decisions first and the implementation second.

    1. Write a decision-oriented brief. Explain context, outcomes, constraints, stakeholders and the questions to resolve.

    2. Build a reasoned shortlist. Prioritise fit and evidence over general brand awareness.

    3. Request an approach, not free work. Ask for hypotheses, method, plan and comparable examples without turning selection into unpaid consulting.

    4. Validate references and team. Speak with clients and interview the people who will actually participate.

    5. Close scope, governance and exit. Agree deliverables, acceptance criteria, ownership, change control and transfer.

    How to measure whether it works

    A useful dashboard does not accumulate indicators: it connects behaviour, economics and execution. Metrics should be reviewed by segment, device, market and journey stage so that averages do not hide the actual problem.

    • Team fit: Relevant experience, complementarity and real availability.

    • Approach quality: Clarity of hypotheses, sources, validation and expected decisions.

    • Independence: Absence or transparency of incentives linked to vendors.

    • Applicability: Deliverables that business, product, technology and procurement can use.

    • Execution risk: Dependency on key individuals, schedule, data access and governance.

    Common mistakes that reduce impact

    • Choosing on brand prestige without knowing the assigned team.

    • Valuing the volume of deliverables more than decision quality.

    • Hiding budget and constraints until final negotiation.

    • Failing to define how recommendations will be implemented or transferred.

    The warning sign is simple: if the project can be described only by the name of a platform, a campaign or a redesign, it is probably not yet sufficiently connected to the business outcome.

    Conclusion

    The best consultancy is not the one that claims to have every answer, but the one that structures the questions, produces useful evidence and helps the team make and execute decisions with less risk.
