    An RFP based on hundreds of generic questions produces hard-to-compare answers and encourages promises. The document should reflect journeys, volume, architecture, operations and decisions that genuinely differentiate vendors. In service businesses, the decision does not end when a customer clicks “buy”: the digital promise must connect with operations, service delivery, data and profitability. This is why the topic should be treated as a business decision rather than an isolated marketing or technology enhancement.

    3. Architecture, data and security

    Request APIs, ownership, consent, tracking, performance, hosting, security, continuity and reporting. The website, booking engine, CRS, PMS, payments, CRM, contact centre and reception should be mapped together. Many digital frictions originate in codes, rules or processes outside the screen.

    4. Commercials, implementation and exit

    Compare fees, modules, roadmap, resources, timing, SLA, change requests, data portability and termination. Governance should align ecommerce, revenue, marketing, distribution and operations. Direct profitability depends on coordinated decisions before and after booking.

    A practical roadmap

    Sequence matters. Starting with a tool or a feature list usually creates an expensive project that is difficult to govern. The following roadmap forces the business decisions first and the implementation second.

    1. Align stakeholders and scoring. Define owners, weights and elimination criteria.

    2. Document journeys and scenarios. Use appendices with real data and exceptions.

    3. Request structured answers. Separate standard, configuration, custom, partner and roadmap.

    4. Script demo and due diligence. Validate functional, technical and operating evidence.

    5. Close BAFO and contract. Compare TCO, risks, commitments and transition.

    How to measure whether it works

    A useful dashboard does not accumulate indicators: it connects behaviour, economics and execution. Metrics should be reviewed by segment, device, market and journey stage so that averages do not hide the actual problem.

    • Evidence coverage: Requirements demonstrated or supported by evidence.

    • Weighted fit: Score adjusted for priority and risk.

    • Implementation confidence: Resources, dependencies, timeline and references.

    • Five-year TCO: Full cost under volume and module scenarios.

    • Exit readiness: Portability, documentation and transition obligations.

    Common mistakes that reduce impact

    • Sending the RFP without volume, architecture or timeline data.

    • Giving every requirement the same weight.

    • Allowing free-form answers that cannot be compared.

    • Leaving security, legal and exit until after selection.

    The warning sign is simple: if the project can be described only by the name of a platform, a campaign or a redesign, it is probably not yet sufficiently connected to the business outcome.

    A strong RFP reduces sales theatre and increases traceability. It makes vendors and stakeholders respond to the same journeys, evidence, economics and risks.
